Venture capital was abundant, valuations were detached from fundamentals, and the competition for talent was so fierce that founders were making VP and C-suite offers to candidates they had met twice over Zoom. Titles inflated. Compensation packages ballooned. And a generation of leaders was hired not for what they could build, but for the logos on their resume and their willingness to move fast.</strong></p>



<p><strong>The correction was always coming. What nobody anticipated was how many external shocks would accelerate it. The West Asia conflict disrupted global supply chains and energy markets, tightened institutional investment appetite, and triggered a risk-off sentiment among the LPs who fund the funds that back startups. The resulting slowdown hit late-stage companies hardest — precisely the cohort that had hired most aggressively at the peak. Dozens of well-funded startups quietly shelved expansion plans, rescinded offers, or restructured their leadership teams entirely.</strong></p>



<p><strong>What Founders Are Actually Hiring For Now</strong></p>



<p><strong>The brief has fundamentally changed. Founders in 2026 are not hiring leaders who have scaled — they are hiring leaders who have survived. Capital efficiency, the ability to do more with constrained resources, and direct hands-on operating experience are valued far above pedigree. A candidate who built a $500 million function at a large enterprise is less interesting than one who built a $50 million business from scratch and kept it alive through two funding winters. Resilience has replaced ambition as the primary hiring signal.</strong></p>

<p>40% of GCC hiring in India right now is replacement hiring.<br>Not new roles. Not expansion. Just backfilling seats that were filled 18 months ago.<br>That number, from a recent Quess Corp report, stopped me mid-scroll. Because in my 20+ years of leadership hiring, I&#8217;ve never seen organisations spend so much energy running to stand still.</p>



<p>Here&#8217;s what&#8217;s driving it:<br>Gen Z tenure in GCCs has dropped to under 24 months. And while that&#8217;s a workforce behaviour story, the hiring consequence falls squarely on the talent function — and on the managers who have to rebuild context, culture, and capability every time a key person walks out.</p>



<p>At the mid-to-senior level, replacement hiring is even more painful. When a Director of Engineering or a Head of Data leaves a GCC, you don&#8217;t just lose a person. You lose 18 months of stakeholder relationships, institutional knowledge, and delivery momentum. That&#8217;s not a vacancy. <p>1. GCCs are not just replacing for skill. They&#8217;re replacing for fit — and often realising the original hire was made too quickly, without enough depth in assessment.<br>2. The BFSI sector alone is grappling with a 42% skill gap in AI and data roles (Quess Corp report), forcing 1.5x–2.5x salary premiums to attract the right people. That&#8217;s expensive. Getting it right the first time is cheaper.<br>3. The best GCCs are now treating mid-senior hiring as a 90-day strategic process — not a 30-day fill.</p>



<p>Replacement hiring at 40% is not a hiring problem. It&#8217;s a signal that the original hire, the onboarding, or the retention architecture didn&#8217;t hold.</p>

Boards and CEOs looked for domain expertise, a track record of revenue growth, and the kind of institutional pedigree — the right MBA, the right employer brands — that signalled credibility. Those things still matter. But they are no longer enough. The leaders being hired today, and the ones being passed over, are being evaluated on an entirely different set of criteria.</strong></p>



<p><strong>The shift has been accelerating for a few years, but 2025 and 2026 have made it impossible to ignore. AI is restructuring every function inside every organisation simultaneously. Markets are moving faster than annual planning cycles can accommodate. And the half-life of any specific strategy is shrinking. In this environment, what separates an exceptional leader from a merely competent one is not what they know — it is how quickly they learn, how decisively they act on incomplete information, and how effectively they bring others with them through continuous change.</strong></p>



<p><strong>AI Fluency Is Now a Leadership Expectation</strong></p>



<p><strong>Boards are no longer satisfied with leaders who delegate AI strategy to a Chief AI Officer and move on. The expectation in 2026 is that every C-suite leader — whether they run finance, operations, HR, or product — understands how AI is reshaping their function, can make informed investment decisions around AI adoption, and can ask the right questions of the teams implementing it. Candidates who cannot articulate how AI has changed their function in the last 18 months, or who have no view on where it is heading, are increasingly being screened out at the brief stage — regardless of their other credentials.</strong></p>

<p><strong>The premium on long tenures and deep single-industry expertise is fading. What is replacing it is a demand for leaders who have navigated genuine discontinuity — who have run a business through a pivot, rebuilt a team after a restructuring, or entered an unfamiliar market and delivered results. Organisations hiring in 2026 are not just buying a leader&#8217;s past. They are buying their capacity to perform in futures that have not been written yet. Demonstrated agility — the ability to move fast, make decisions with ambiguity, and course-correct without ego — has become one of the most valued signals in leadership assessment.</strong></p>



<p><strong>Adaptability as Character, Not Just Skill</strong></p>



<p><strong>Adaptability has always appeared on leadership competency frameworks. What has changed is how seriously it is being assessed. In the past, it was a soft criterion — a tie-breaker at best. Today it is a first-order filter. The leaders who are thriving are those who treat disruption as a design condition rather than an exception. They build organisations that absorb change rather than resist it. They model intellectual curiosity publicly, change their minds when the data demands it, and create cultures where learning is valued over the appearance of certainty.</strong></p>
